What is lead form optimisation?

Lead form optimisation is the practice of changing a form so that more of the right people finish it, and so that what they submit can be acted on. It covers the fields you ask for, the promise above the form, the speed on a phone, the consent line, the thank you message, and what your team does in the next five minutes.

A lead form is any form that turns a visitor into a contact. It might be a Meta instant form that opens inside Facebook or Instagram, a Google Ads lead form, a form on your website, a landing page form, or a form on a portal listing. The word "optimisation" can mislead. It is not only about the percentage of people who submit. A form that collects ten times the contacts but loses half of them in a spreadsheet is not optimised.

The Lead Form Grader checks both halves. The first half is the form itself, such as field count and mobile speed. The second half is the handling, such as assignment, duplicates and first response. You answer 12 questions with Yes, Sometimes or No. The tool returns a score out of 100, a band, your top three fixes and an option to email the report.

It is a self assessment, so it is only as honest as your answers. It does not scan your live form and it does not measure real conversion. Its purpose is to make gaps visible in two minutes so you can fix the biggest ones first.

Why does lead form quality matter for Indian sales teams?

Lead form quality matters because the form is the narrowest part of your funnel. You pay for traffic, then a form decides how much of that spend turns into a phone number your team can call.

In India, the usual traffic is mobile. People open a Meta ad on a mid range Android phone, over a 4G connection that can drop in a lift or a bus. They type with one thumb. They may be in the middle of something else. A form that asks for eight fields, loads slowly or breaks on a small screen loses those people without any message to you. You never see the failure.

There is a second problem on the other side of the form. Leads arrive from several places at once: Meta lead ads, Google, your website, IndiaMART, 99acres, MagicBricks, Shiksha, Justdial and walk ins typed in by staff. If forms do not capture source and campaign, you cannot tell which ad produced the buyer. If they do not detect duplicates, one person fills the form twice and two reps call. If nothing assigns an owner, the lead sits in a sheet until someone notices.

Consider the money. A form that loses a share of visitors wastes the click you paid for. Use the Landing Page Conversion Calculator to see what each extra point of visitor to lead rate is worth in rupees. A form that captures a lead but waits a day for a reply wastes the lead you paid for. The Lead Response Time Calculator shows that cost.

Form conversion rates vary a great deal by industry, price point, traffic source and offer. A rate that is good for a school may be poor for a clinic. Use your own history as the baseline, and avoid comparing against numbers found online.

How to use the Lead Form Grader

You need your form open in another tab, or a clear memory of how it works. Submit it yourself once from a phone before you grade it.

  1. Open your form on a phone. Use a mid range Android phone if you can, on mobile data and not office WiFi. Notice what it feels like.
  2. Read each of the 12 questions. Each is a plain statement, such as "The form asks for five fields or fewer".
  3. Answer Yes, Sometimes or No. Yes means it is true every time. Sometimes means it is true on some forms or some days. No means it is not true. Be strict, because a generous grade hides a problem.
  4. Check the live score ring. The ring updates as you answer. The tool loads with an example already filled so you can see how the result looks.
  5. Read your band and your top three fixes. The tool picks the questions where you scored lowest and shows them in order.
  6. Email yourself the report. If you want to share it with a teammate or an agency, use the optional email form.
  7. Fix, then grade again. Make the three changes, wait a week of live leads, and retake the grader.

Now do something with the result. Sit with your marketer and your sales manager for twenty minutes. Assign each fix to one named person with a date. If you are also working on the ad above the form, draft options with the Lead Ad Copy Generator.

How is the lead form score calculated?

The score is the points you earn divided by the maximum of 24, multiplied by 100 and rounded. Each of the 12 questions is worth up to 2 points, so every question carries equal weight.

points = (2 x number of Yes) + (1 x number of Sometimes) + (0 x number of No) score = round(points / 24 x 100)

The answers are worth these points.

  • Yes earns 2 points. It is true on every form, every time.
  • Sometimes earns 1 point. It is true only part of the time, or on only some forms.
  • No earns 0 points.

The bands are fixed.

Score Band Meaning
0 to 39 Leaky Leads are being lost before or after submission
40 to 69 Fixable The basics exist, with clear gaps to close
70 to 89 Solid A sound form with a few improvements left
90 to 100 Sharp Few visible gaps; keep monitoring monthly

The 12 questions fall into four groups, and it helps to know what each group tests.

  • Friction (questions 1, 2, 4 and 5). Field count, the order of phone and email, mobile speed, and phone validation.
  • Trust and clarity (questions 3, 6 and 7). The promise above the form, the consent line and the thank you message.
  • Tracking and quality (questions 9, 10). Hidden fields for source, campaign and ad, and duplicate detection.
  • Handling (questions 8, 11 and 12). First response in five minutes, automatic assignment to a named owner, and a monthly review.

Three assumptions sit behind the tool. First, all questions weigh the same, which is a simplification. For a high volume Meta campaign, speed of first response may matter more than the consent line. Second, the score reflects your answers and not a measured result. Third, a Yes on question 5 means validation, such as OTP or a format check, and you should weigh that extra step against drop off.

Worked example: a form that scores 54

The tool loads with this example, so you can compare your screen with this page.

# Question Answer Points
1 Five fields or fewer Sometimes 1
2 Phone or WhatsApp before email, or email optional Yes 2
3 Promise directly above the form Yes 2
4 Works smoothly on a mid range phone over 4G Sometimes 1
5 Phone verified by OTP or format check No 0
6 Clear consent line Sometimes 1
7 Thank you page says what happens next and when No 0
8 First response within 5 minutes Sometimes 1
9 Source, campaign and ad captured in hidden fields Yes 2
10 Duplicates detected and merged No 0
11 Every submission assigned to a named owner Sometimes 1
12 Monthly review of completion and drop off Yes 2
Total 13

The arithmetic is 13 points out of 24. Then 13 divided by 24 is 0.5417, and multiplied by 100 and rounded the score is 54. That falls in the Fixable band, which runs from 40 to 69.

Now read the pattern. The form has strong tracking, because source capture and the monthly review are both a Yes. Phone first ordering and a promise above the form are also a Yes. The weak spots are the three zeros: no OTP or phone validation, no thank you message that says what happens next, and no duplicate handling. Three more answers are only Sometimes, and they sit on the handling side: first response, owner assignment and consent wording.

So the top three fixes are the three No answers, since each can move 2 points. A simple plan follows. Add a format check on the phone field first, because it is quick. Rewrite the thank you message next, since that is a copy change. Then switch on duplicate detection, which needs a CRM rule. If all three move to Yes, the score becomes 19 points out of 24, which is 79 and the Solid band. That is an illustrative calculation on the same example, and your results will differ.

How do you read your result?

You read your result by looking at the band first and then at which group of questions drags the score down. Two forms with the same score can need very different work.

Leaky (0 to 39). The form is losing leads before and after submission. Start with friction: cut fields, put the promise above the form and test on a phone. Then make sure every lead gets an owner. Do not spend more on ads until the basics hold.

Fixable (40 to 69). The form works but leaks. Most Indian SME forms land here. Pick the three zero answers and fix them within two weeks.

Solid (70 to 89). The foundation is good. The gains come from handling, such as first response speed, assignment and duplicate control, and from a monthly review.

Sharp (90 to 100). Few visible gaps. The risk is complacency. Forms drift as ads change, so regrade after every campaign change and every site update.

The score is a screening tool and not a verdict. Use it to start a conversation, then confirm with real data from your ad account and CRM.

Lead form optimisation by industry

The same twelve questions apply everywhere, but the right answers differ by business.

Real estate

Ask for name, phone, and one qualifier such as budget range or preferred configuration. Many projects get portal and Meta leads for the same person, so duplicate merging matters. Capture the project name in a hidden field. Offer a WhatsApp site visit slot in the thank you message, and call within minutes, since buyers enquire with several developers.

Education: schools, colleges, EdTech and study abroad

Parents fill forms for children, so ask for the parent's number and the child's class or course. For study abroad, a country and intake question is a useful filter. A counselling slot in the thank you message reduces no shows. Be careful with minors' data under the DPDP Act and state clearly how you will contact the family.

Manufacturing and B2B

Business buyers tolerate a few more fields if the offer is a quote or a technical call. Ask for company, role, requirement and quantity. Validate the work email or phone, and capture the source. Route by product line or territory automatically so the right engineer answers, not a shared inbox.

Healthcare and clinics

Collect the minimum. Name, phone, specialty and preferred time are usually enough. Do not ask for medical details in an open form, since health data is sensitive and the form is not the place for it. State how you will call and who will call. Offer a language choice, and confirm the slot on WhatsApp.

Automotive

Keep to name, phone, model and city. Add exchange vehicle as an optional field because it changes the conversation. Showroom assignment by city is the key handling rule. Test drive requests are urgent, so first response in five minutes matters more here than almost anywhere.

Insurance and financial services

Ask for the product type and a convenient call time. Many people worry about being sold to, so the consent line should be plain: who will call, from which entity, and for what. Validate numbers to cut junk, and record consent with a time stamp, in line with DPDP Act expectations.

SMBs and services

Small teams lose leads to missing owners. A three field form, an instant WhatsApp message and a single named person for each lead beats a fancy form. If the owner is the founder, set up a backup so leads do not wait when the founder is travelling.

What mistakes do teams make with lead forms?

Most form problems are simple, and most are visible on a phone in two minutes. These are the common ones.

  • Asking for everything at once. Each extra field gives a person another reason to quit. Ask only what you need for the first call.
  • Putting email first. Many buyers in India prefer a phone number or WhatsApp. Email first, or email as a required field, loses them.
  • Leaving the promise vague. If the headline says "Contact us", people wonder what they will get. Say it above the form.
  • Never testing on a real phone. A form that looks fine on a laptop can have tiny buttons, hidden keyboards or a slow load over mobile data.
  • Skipping phone validation. Junk numbers inflate lead count and waste calls. A format check or OTP removes many of them, though OTP adds a step, so test it.
  • Not capturing source. Without hidden fields for source, campaign and ad, you cannot tell which spend produced buyers.
  • Ignoring duplicates. Two reps call the same person, or one record is overwritten and history is lost.

How can you improve your result?

You improve your score by fixing the cheapest zeros first, giving each fix an owner and a date, and re grading after a week of live data. Work in the order below.

Fix friction this week

Owner: the marketer or web developer. Time: one to two days.

  • Cut the form to five fields or fewer. Keep name, phone and the one question that qualifies.
  • Put phone or WhatsApp first and make email optional.
  • Place the promise directly above the form in plain words.
  • Test on a mid range phone over mobile data and fix anything that stumbles.
  • Add a format check on the phone number.

Fix trust and clarity next

Owner: the content writer or marketer. Time: one day.

  • Add a consent line stating who will contact the person, how, and for what purpose.
  • Rewrite the thank you message to say what happens next and when, for example "Our counsellor will call you within the hour on this number".
  • Make sure the ad and the form make the same promise.

Fix tracking and handling

Owner: the sales operations lead or CRM admin. Time: one week.

  • Add hidden fields for source, campaign and ad, and check they reach the CRM.
  • Switch on duplicate detection with a clear merge rule.
  • Assign every lead to a named owner automatically. Try rules in the Lead Assignment Simulator.
  • Set a first response rule of five minutes by WhatsApp or call and measure it.

Run a monthly review

Owner: the sales head with the marketer. Time: 30 minutes a month.

  • Compare form starts, submissions and qualified leads.
  • Check the lead cost with the Cost Per Lead ROI Calculator.
  • Review five random submissions for junk, duplicates and slow replies.
  • Write down one change for next month.

If your offer or audience is unclear, the form cannot fix that. The ICP Builder helps you define who the form should attract in the first place.

Lead form optimisation: spreadsheet, CRM or Erino?

A spreadsheet can store form submissions, but it cannot assign them, detect duplicates reliably or remind anyone to follow up. A generic CRM can do some of this once you configure it. Erino focuses on the handling side, the part after submission.

To be clear about roles: your form builder, ad platform or website creates the form. Erino takes over when the submission arrives.

Capability Spreadsheet Generic CRM such as HubSpot, Zoho CRM, Kylas or TeleCRM Erino
Receives form submissions Manual or via add ons Yes, through integrations Yes, through 100+ integrations with lead forms, ads, portals and your website
Assigns an owner on arrival No Depends on configuration and plan Yes, every lead gets an owner instantly
Next follow up created No Often manual or workflow based Created at every stage
Duplicate handling Manual Varies; check each vendor's current plans Part of lead handling
WhatsApp Business API inbox No Varies by vendor Yes
Stuck deal flags and call analysis No Varies Yes, real time flags and AI call analysis

LeadSquared, Salesforce and Freshsales offer deep capture tools for larger teams. Check each vendor's current plans and limits before you compare.

Erino does not build your form or run your ads. It is the CRM that receives the lead and enforces the next step. Most teams go live in as little as 48 hours, and pricing is quoted after a free 15 minute demo. See the Erino platform, or how it works for small and medium businesses and real estate.

Frequently asked questions

What is a good lead form conversion rate?

There is no single good rate, because form conversion varies by industry, traffic source, offer, price point and device. A rate that suits a school enquiry may be poor for an automotive test drive. Use your own past data as the baseline, then aim to improve it by testing one change at a time. This grader helps you find which change to try first, and your own ad account and CRM show whether it worked.

How many fields should a lead form have?

Five fields or fewer is the guideline used by this grader, and fewer is often better for cold traffic from ads. Name and phone number are the core, plus one question that helps your team qualify the lead. Add more only when the offer justifies it, such as a detailed quote. Test the shorter version against the longer one using qualified leads, not only submissions, because a short form can raise junk as well as volume.

Should I ask for phone number or email first?

For most Indian consumer and SMB audiences, ask for phone or WhatsApp first and make email optional. Many buyers prefer a call or a WhatsApp message, and a required email field adds friction on a small screen. For B2B enquiries that need a formal quote or a proposal document, email may also be needed, and you can ask for it on a second step. Choose the order that matches how your team will actually contact the lead, and test it with real traffic.

Do I need OTP verification on a lead form?

Not always. OTP verification confirms the phone number is real and reduces junk leads, but it adds a step that some people will not complete. A format check is a lighter option. Use OTP where fake numbers are costly, such as high ticket products, and test it against a plain form. Compare qualified lead volume, not only the number of submissions, and keep the test running long enough to be fair.

What should a thank you page say?

A thank you page should confirm the submission, say who will contact the person, by which channel, and by when. For example, it can name the counsellor or sales executive and promise a WhatsApp message or call within a stated time. It should only promise what your team can deliver. A clear next step reduces no shows and calls that go unanswered, and it sets the right expectation before your first call.

How does the DPDP Act affect lead forms?

The Digital Personal Data Protection Act expects you to have a lawful basis, such as consent, for collecting and using personal data, and to be clear about the purpose. In practice, a lead form should state who will contact the person and why, and you should keep a record of consent. This is general information and not legal advice, so check the rules for your own case with a qualified adviser before you publish your form wording.

How often should I review my lead form?

Review it monthly. Check completion and drop off, test the form on a phone, and read a sample of recent submissions for junk, duplicates and slow replies. Review it again after any change to your website theme, ad creative or lead integration, because forms often break quietly. A short, regular check finds problems before they cost you a week of leads, and the 30 minutes it takes is cheap by comparison.

What happens after the lead submits the form?

The lead should be assigned to a named owner within minutes, receive a first response by WhatsApp or call, and have a scheduled next step. Many forms capture well and then lose the lead in the handling. Erino assigns every lead an owner on arrival and creates the next follow up at every stage, so no submission sits unanswered in a sheet while the person who filled the form waits for a reply.
